Before barley ever reaches a mash tun, it has to be malted, and for most of Scotch whisky’s history that meant spreading it across a malting floor. A malting floor is a flat, open expanse, usually stone or concrete, where steeped barley is laid out to germinate under the maltman’s eye. As the grain sprouts, enzymes develop that will later convert starch into fermentable sugar, and the maltman’s job is to keep that germination even across the whole bed by turning it by hand at regular intervals.
Floor malting was once universal in Scotland. Today it survives at only a handful of working distilleries, most of which use it to produce a portion of their own malt rather than the whole requirement, while the bulk of Scotch whisky’s malt now comes from large commercial maltsters using mechanised systems that grew out of two nineteenth-century inventions: the Saladin box and the drum maltings.

How a Malting Floor Works
Cleaned barley is first steeped in water for around two days, alternating between submersion and air rests to bring its moisture content up to the point where germination can begin. It is then spread across the malting floor in a layer typically 15 to 30 centimetres deep, known as a piece.
Over the next five to seven days, the grain germinates, giving off heat and carbon dioxide as it does. Left undisturbed, the barley would mat together as rootlets tangle and the pile would overheat in the middle. To prevent this, maltmen turn the piece several times a day using wooden shovels and rakes, traditionally called shiels, working the grain from one side of the floor to the other to keep the temperature and moisture even throughout the bed. The repetitive, one-sided motion of this work was demanding enough that it gave rise to a recognised industrial affliction among maltmen, known as monkey shoulder, a name later borrowed for a well-known blended whisky brand.
Once the barley has germinated enough for the enzymes to have developed fully, known as reaching modification, it is moved to a kiln and dried to halt germination, fixing the malt at the point the distiller wants it.
Malting Floors vs Saladin Boxes vs Drum Maltings
Turning barley by hand limits how much a distillery can malt at once, and it is physically demanding work. In the late nineteenth century, French engineer Charles Saladin developed a mechanised alternative that removed most of that manual labour: a long rectangular concrete box with a perforated floor, through which conditioned air could be drawn or blown, and a set of rotating screws mounted on a travelling carriage that lifted and turned the grain automatically as it moved along the box’s length. A single Saladin box could hold a far greater depth and volume of barley than a floor ever could, while still turning it often enough to prevent matting.
Saladin boxes spread through the malting industry across the twentieth century and, for a period, largely replaced floor malting at distilleries that could afford to install them. Around the same time, engineer Nicholas Galland was developing a different mechanised approach: the drum maltings. Instead of turning grain with screws in a rectangular trough, a drum maltings germinates barley inside a large, slowly rotating horizontal cylinder, with air drawn or blown through the drum to control temperature and humidity as it turns. Galland built his first drum plant in 1873, and the design scaled up well, letting a single drum hold and evenly turn far more barley than a Saladin box of comparable footprint.

Drum maltings became the backbone of large-scale industrial malting through the twentieth century, and a handful of major plants still run them today, among them Diageo’s Burghead Maltings on the Moray coast, one of the larger drum malting installations in Europe, along with Diageo’s Glen Ord Maltings and Port Ellen Maltings on Islay, all three supplying malt to multiple distilleries rather than just one. Many other modern commercial maltsters have since moved on again, to compact box-style vessels that combine germination and kilning in a single unit, but the drum remains a recognisable link in the chain between Saladin’s original mechanisation and today’s industrial-scale malting. Saladin boxes themselves have mostly fallen out of use as a result of these later developments, though Tamdhu distillery in Speyside still operates two of them to feed its kiln, making it a rare working example of a technology that was once a standard step between the malting floor and the modern industrial maltings.

The practical difference between the methods comes down to control, scale and cost. A malting floor gives a distillery direct, hands-on control over germination and lets it point to malt made on its own premises, but it is slow, labour-intensive and limited in volume. A Saladin box automates the turning while keeping the process broadly similar in scale to a working distillery’s needs. A drum maltings, almost always run by a specialist commercial maltster rather than a distillery itself, trades that hands-on character for consistency and volume, germinating and often kilning tonnes of barley at a time to a specification the distillery sets rather than directly controls, then dispatching the finished malt to whichever distilleries it supplies.
What Malting Floors Are Made From
Malting floors are typically built from smooth, non-porous concrete or stone, laid level so that the grain bed sits at a uniform depth and can be turned cleanly without pooling moisture in low spots. Older floors were sometimes built with a slight camber or with underfloor drainage to help manage the water draining off the barley during steeping.
Floor maltings are almost always housed in low, long buildings sited next to the distinctive pagoda-roofed kiln that dries the malt once germination is complete. That pagoda roof, designed to draw heat and smoke evenly up through the kiln, has become one of the most recognisable architectural features of a traditional Scotch whisky distillery, even at sites where the kiln beneath it no longer dries any malt at all.
Which Distilleries Still Use Malting Floors
In Speyside, Balvenie in Dufftown still operates its own malting floors, producing a portion of its barley requirement on site while sourcing the rest from commercial maltsters, and BenRiach revived floor malting in 2012 after a long period without it. Tamdhu, also in Speyside, does not use a malting floor but keeps a working pair of Saladin boxes, the last of their kind still running in Scotland.
On Islay, Bowmore malts part of its barley on its own floors before drying it over a mix of peat and hot air, and Laphroaig does the same, using its floor-malted barley alongside malt bought in from commercial maltsters to reach its total requirement. Kilchoman, a newer Islay distillery, floor-malts a share of the barley grown on its own farm as part of its farm-to-bottle approach.
In the Islands, Highland Park in Orkney malts around a fifth of its own barley on traditional floors, drying it over peat cut from Hobbister Moor, and blends this with malt bought in for the remainder of its production.
In the Highlands, Glen Garioch in Oldmeldrum had closed its own floor maltings decades earlier, but brought them back into use following a renovation announced in 2021, with the rebuilt floor completed and running by early 2022. Peat was reintroduced to the kiln at the same time, and the distillery now produces roughly a quarter of its own malt requirement this way, sourcing the rest from commercial maltsters.
In Campbeltown, Springbank malts all of the barley it uses on its own floors, making it the only Scotch whisky distillery to remain fully self-sufficient in malt production this way.
Floor malting has also left its mark on distilleries that no longer use it. Several Highland and Speyside sites once ran extensive floor maltings that have since closed or been converted to other uses, though their pagoda kilns often remain as a visible reminder of how the site’s barley used to be prepared.
